The Challenge

Six platforms, six stories — and a rescue already on fire.

The client had grown fast through acquisition. Six product platforms, multiple business units, and a global sales organization that told six different stories, none of them the one the company needed. The market still saw a niche insurance investment-accounting vendor. The company was selling something bigger: an investment data management platform for the front, middle, and back office.

The engagement started as a rescue. A predecessor vendor was failing (scope misread, subject-matter calls going unanswered, delivery stalled) with a company-wide sales kickoff weeks away. Before any strategy work could happen, the production line had to be taken over mid-flight and stabilized.

Underneath sat the harder problem. The existing training spoke accounting to buyers who were buying data strategy. Sellers were fluent in functional and technical detail, but the economic buyers (CIOs, CROs, CFOs) make decisions on business value. The content had to move sellers from one register to the other.

What we built

First the takeover, then the system — then the story itself.

First, the takeover. Self-paced modules and instructor-led decks were re-authored under hard deadline pressure to land the sales kickoff on time, with mind maps and a managed SME calendar restoring order to the review process.

Then, the system. A master content index across 714 source documents became the analytical backbone. On top of it: ten product and strategy training streams spanning self-paced modules, instructor-led decks, animation scripts and storyboards, knowledge checks and assessments, an AI-simulation prototype, vertical curricula, and a learning-journey and certification framework. The workflow was human-first and agent-enhanced (human-authored drafts accelerated, not replaced, by AI tooling) across roughly 73 tracked iteration cycles.

The narrative rewrite
Mid-engagement, SME feedback surfaced that the material was still too accounting-centric. Rather than defend the work, we treated it as a mandate and rewrote the narrative architecture: modules re-framed around data management (complete, timely, accurate, actionable), before-and-after tables rebuilt from feature comparisons into outcome comparisons, and generic examples replaced with institutional case studies. The heaviest course went through a full structural rebuild.

All ten training streams shipped, along with vertical curricula, content-gap reports, and a working AI-simulation prototype. The seller language changed with them: from “we do accounting” to “we provide complete, timely, accurate, actionable data”. The training now aligned with the company’s actual go-to-market transformation. The client’s global head of sales enablement recognized the team’s deadline commitment, and the final content series drew direct stakeholder praise.

The handover was built as a deliverable in its own right: every module transferred into the client’s own authoring environment with a complete asset catalogue and a quick-reference guide, so the internal L&D team owns every future edit.

The project arrived stalled, with a fixed launch date weeks out. The mid-engagement narrative pivot forced structural rewrites (the heaviest course hit 100% first-round rework) and we chose strategic correctness over schedule, which is the right call on a go-to-market engagement but not a comfortable one. Content inherited from two newly acquired product lines had never been reconciled into a single source of truth, so one course churned through four revision passes before it converged. And the whole build had to satisfy two audiences at once: product leaders who rejected anything that read like a pitch deck, and sales leaders who rejected anything that read like a feature manual.
